How the score and the cost estimate are calculated

Scoring. Twenty questions across five pillars, four each. Every answer maps to a maturity level from 0 (reactive) to 4 (optimised). A pillar score is the mean of its four answers; the headline score is the mean of the five pillars, expressed out of 100. Sector medians and best-in-class marks are Waterfront's working benchmarks for each industry, not a published index.

Cost impact. Each pillar carries an opportunity pool expressed as a percentage of turnover, calibrated to the cost structure of your industry: labour-heavy operations carry more in productivity, distribution-heavy ones more in network and transport. The estimate is that pool multiplied by the size of your gap to best-in-class, multiplied by the midpoint of your turnover band, with a range of plus or minus a quarter. Multi-site businesses carry an uplift on the cost-to-serve pool.

What it is not. A self-assessment cannot see your transaction data, your contracts or your shop floor. Treat the numbers as a sized hypothesis to test, in the way you would treat any indicative valuation. In a full diagnostic every line is rebuilt from your own figures and carries a named owner and a time to cash.
